Homeware brand: Shopify speed rescue before Black Friday

A homeware brand came to us 10 days before Black Friday. Their Shopify store was crawling at 6.1s on mobile and they were about to spend £40k on ads driving traffic to a store that couldn't convert.

// the challenge

What was broken

The store was loaded with render-blocking apps: a pop-up builder, three analytics scripts, a reviews widget loading 800KB of JS, and unoptimised hero videos autoplaying on mobile. Previous developers had added inline scripts throughout the theme. Black Friday ad spend was locked in. They needed speed, fast.

// our approach

What we did

  • [01]Emergency audit: identified the top 5 performance killers within 2 hours of kickoff
  • [02]Replaced the reviews widget with a lightweight custom implementation using the same API, cutting 800KB of JS to 12KB
  • [03]Deferred all non-critical third-party scripts with a custom lazy-load wrapper
  • [04]Converted hero imagery to responsive WebP with proper aspect ratios to eliminate CLS
  • [05]Implemented predictive prefetching on collection pages for instant PDP navigation

Ten days. That's all we had. They turned our Shopify store from embarrassingly slow to genuinely fast, and our Black Friday numbers were the best we've ever had. The ROI wasn't even close.
